As the Bills get ready to head to St. John Fisher University, we're identifying storylines for each side of the ball that we'll be watching closely during training camp.
In this breakdown, Bills insider Chris Brown looks at the Buffalo defense.
1 – What will be most different about the Bills defense?
Making the final preparations for the season to implement a system he has constructed with his assistants through the first half of the calendar year at One Bills Drive, we will soon get a sense for what will look most different in Jim Leonhard's approach to defense.
For the first time in nine seasons Buffalo's defensive scheme is changing. Most notable is the fact that it will be rooted in a 3-4 front with three down linemen flanked by a pair of outside linebackers serving as the primary pass rushers. But do not believe for a second that Leonhard's defense will be rigid and unbending.
Leonhard has talked about vacillating back and forth between three down linemen and four based on down and distance and location on the field. It's also clear that a defense rooted in old school physicality is something Leonhard is looking to instill.
"We're going to be an attacking defense up front and on the back end," he said. "We're going to attack the football. The biggest stat in football is turnovers, so we're going to be aggressive, we're going to fly around, we're going to communicate, we're going to play well together."
Buffalo's defensive play caller largely played in 3-4 schemes for most of his 10-year career as a safety with Baltimore, Denver, and the Jets.
"I have a vision for what I want it to be, and it might not totally get there in year one," said Leonhard of his defense. "We have to be real as far as who we have, what their skill sets are, and I have to be flexible as well as them."
Leonhard force fed as much of his scheme as he could to his players through the spring to see how much they could ingest and then execute on the field at game speed. He calls it his overload philosophy.
"Push a lot of stuff at them and really stress them out mentally and schematically with what we think we're going to be able to do, and then just start to dial it in as we get closer to week 1," Leonhard said. "So, I think you're asking your players to have an open mind and try some different things. Myself as a coach, I have a vision of what I think it's going to be, and once we get into training camp, it's really dialing it into what it's going to become. What it looks like in Week 1 might not be what it looks like in Week 10, and I think that's a good thing."
Knowing Leonhard's scheme is likely to be multiple and varied it's logical to think that he'll have a healthy rotation both in the front seven and the secondary.
When asked about the nickel corner position specifically, he gave insight on how he sees multiple players filling some of those singular roles.
"We're going to get to a lot of different packages where we can put different people in there playing slot and not solely put it on one person," Leonhard said. "Whether that's another corner, or whether that's a safety at times. I love the depth that we're starting to build to really use the versatility of that group to kind of mix and match pieces to give offenses a problem."
But what might be the biggest contrast to Buffalo's previous defense is the constant pursuit of confusing opposing offenses from start to finish. There won't be a lot of reading and reacting in this scheme. It'll be more about dictating play to the opponent.
"We're going to cause issues for offense, and we're going to force them to react to us," said Leonhard. "I don't want to counterpunch. We want to be a defense that is constantly evolving and growing throughout a game and throughout a season."
2 – Will the pass rush be the unit's linchpin?
Knowing Leonhard wants his unit in attack mode, it lends credence to the belief that his 50 front (five players up on the line of scrimmage) will be what largely determines the unit's level of success.
Buffalo's defensive front needs to improve considerably from what it was last year. Yes, they were without two of their better pass rushers for most of the season in Michael Hoecht and Ed Oliver. But finishing 22nd in the league in total QB pressures (127) and 21st in total sacks (36) is not playoff caliber.
Couple that with ranking 28th in run defense (136.1 yds/gm) and 30th in yards allowed per rush attempt (5.1), and you understand why schematic changes were made.
Fortunately for Leonhard and his defensive staff, Hoecht and Oliver are both expected back for the start of the season and the addition of free agent Bradley Chubb and top pick TJ Parker to run with Mike Danna, Greg Rousseau, and Javon Solomon offers Buffalo's defensive staff a plethora of options and rush combinations.
"Getting after the quarterback is what we're going to be about," said Chubb. "Making sure we're wreaking havoc up front and playing good team defense. And I feel like the talk in the past was, offense go out there and put up however many points, defense don't lose the game. Now we're trying to be aggressive on defense and set the tone. And I feel like that's what they brought me here to do. Set the tone. I feel like I'm one of those pieces to help us get over the hump."
With players like Chubb, Hoecht, and Rousseau outside, it figures to put Oliver in more one-on-one opportunities to rush from the interior. Knowing how 3-4 fronts typically offer defensive coordinators more varied options in creating pressure Leonhard believes Oliver will have a chance to be very productive from a pass rush standpoint.
"I think Ed's going to be really disruptive in this defense," Leonhard said. "The base defense being more different for him than in the past, and in all reality, a little bit more freedom than he's had in the past. The sub package things are a little bit more familiar to what they've done here from a front structure. I think he's starting to see kind of where he fits and how we'll be able to use him and create some one-on-one situations and isolate some guards, which all defensive linemen get excited about."
If Leonhard can match the right player combinations with his calls, Buffalo's pass rush could be considerably improved despite a slate of elusive quarterbacks on the schedule like Justin Herbert, Drake Maye, Lamar Jackson, CJ Stroud, Caleb Williams, and Kyler Murray.
And a sizable improvement could just make Buffalo's pass rush its defensive identity this season.
3 – Will Buffalo's defense be more reliant on youth and athleticism?
Leonhard is already on record saying he'll be using multiple players to fill roles based on play call, package, and game situation. So, it stands to reason he'll be using a lot of the different lineups through the course of a game day.
Buffalo's defensive play caller has been provided a stable full of young talent, with 12 defensive players drafted over the last two seasons, and a core group of young veterans to pull it together on the field.
What is most clear about his volume player approach is his willingness to lean on the youth on the roster. Ed Oliver in his eighth season is the longest tenured defender on the squad. The only defensive player aged 30 or more is Chubb, who just turned 30 in late June.
Buffalo has made the choice at this point to give rookies, second- and third-year players the opportunity to contend for major roles through the course of the spring practices. It appears that will continue heading into training camp.
Too often in previous seasons, talented young players found it hard to get on the field with any regularity, short of a rash of injuries at a given position. At times it left the Bills defense short on speed and athleticism.
Just projecting the possible starting defense for 2026, there is a reasonable chance that five of the starting 11 could be entering their third NFL season or less. That's in stark contrast to the previous regime, which relied heavily on veteran players, often bringing some back to the roster late in the season to fill gaps due to injury instead of playing younger players on the roster.
Playing a host of young players is not without its risks, but it's evident that the new defensive coaching staff is putting a lot more trust in the roster's youth and athleticism, helping their fortunes this season.
"You cannot get a substitute for playing time on Sundays, so every rep is huge for our young players to get out there and learn and grow from," said Leonhard. "And obviously, as coaches, it gives you something to evaluate and try to have a better picture of where they're going to fit. And we'll continue to grow and build what (this defense) is going to be throughout the offseason and training camp as well."
